The Situation
Matt came to Luke with a single site BJJ club in Leeds with ambitions to grow but no clear framework for doing so. Membership churn was running at 7% and revenue growth had plateaued. Matt knew the potential was there but needed structure, accountability and an outside perspective to unlock it.
What We Worked On
Over six months the engagement covered retention analysis and a full member communications overhaul, financial review and KPI framework, timetable optimisation, and a multi-site readiness assessment that provided the foundation for opening a second location in Bradford.
The Outcome
Total membership grew by 170. Annual recurring revenue increased by £42,000. Churn was reduced from 7% to 3%. Onward BJJ expanded from one site to two within the six month engagement period.

The Situation
Jack and Harry Whitburn came to Luke as competitive athletes already training within his athlete development programme. Inspired by what had been built at Roger Gracie Bristol and with ambitions to open their own No Gi BJJ academy in Wiltshire, they needed a structured plan to turn that ambition into a functioning business from a standing start.
What We Worked On
Over three months the engagement covered pre-launch marketing strategy and execution, founding member sign-up campaign, equipment procurement, compliance and legal responsibilities, KPI structure, and the full design of both beginner and advanced training curriculums aligned to the goals of the programme.
The Outcome
Forged Grappling launched with over 50 founding members signed up before the doors opened. A comprehensive beginners and advanced curriculum was produced and in place from day one, alongside a full compliance framework and KPI structure to manage and measure growth from launch.
